Definitely stayed up way too late reading this. Thanks! Can someone clarify for me the history of the shatter mechanic? Did it used to permanently destroy units but now just returns them at the last strength to the queue for x days?

Yes before the latest official patch (V1.00.11), shattered units were permanently destroyed. Now, this new mechanism was introduced:

ORIGINAL: AlvaroSousa

If you shatter because of odds YOU DIE.
If you have NO retreat path, like Malta then YOU DIE.
If you can't connect to a supply source when you retreat YOU DIE.
If you can connect to a supply source, don't have a retreat path because the hexes are filled you shatter back to the queue if you retreat.

Shatter because of odds is due to being overrun and destroyed with a few soldiers running away.
