Beware teh massive upgrade
I know I can disallow upgrades on my ships but as the allies I let everything update after May 42. It is now June 1943 and I just had about 1/2 the fleet go into upgrade. GuessI got too many merchant ships sitting around:

I recommend WitP tracker to manage upgrades proactively.
If you gained knowledge through the forum, why not putting it into the AE wiki?

In AE you don't need tracker to monitor upgrades. I always turn upgrades off, turning them on only when I'm ready.

The big takeaway for me is that I hve a lot of idle merchant ships. I have plenty of fuel and troops in the SW pacific. Gearing up to move across the central pacific so I should probably start piling up supplies at Hawaii. What would you do with such an excess of merchant men?

Load them up with fuel and take them to any base with combined port & Airbase size of 10 or more {no spoilage}. Try to get 999,999 fuel points in all these bases.
Or you can try merchant recon by fire. Send them to Tokyo, Truk, etc and see what's there......

Well, you dont need tracker for anything. It just helps a lot. For instance finding the TF number and whereabouts of those vessels due for an upgrade. I also turn all upgrades off at the very first turn but on the other hand I want to keep my vessels as modern as I can and here tracker helps for instance routing vessels to a port of required size in time and such.

The smaller ships will be in and out of upgrade pretty fast. Unless you are critically short of ships. It should not be a big deal.

What do you consider plenty? In WitP I set my goals for supply and fuel to 5,000,000+ each in Australia, 5,000,000+ each in the south Pacific, and 3,000,000+ each in the Hawaiian Islands. I usually could meet those by early 1943. I don't think I can get that much moved in AE that quick.

You mean to tell me that there actually is somebody around, other than an opponent, who feels like there's more than enough of something!?! I'm shocked! I always thought that no matter how much you had you always saw a shortage of something, somewhere.

Thing about upgrading and refitting your shipping is you don't have to do it on the historical dates. You do it when the shipping is in port on turn-around, as they did historically. Granted that some of the early refits such as AA, and depth-charge outfit upgrades are very beneficial. But the upgrade process is like all systems in this game; do it at your own pace. Don't panic, remember it is a long game, and there is always tomorrow. [8D]

I hit the June '42 upgrade point and watched a large % of my escorts go into port to add a handful of 20mm AA guns. Looking at the port repair screen, I saw most of them were taking 10-18 days to just add those guns; what's going on with that? Pearl Harbor's shipyard was overloaded with so many escorts and merchants trying to get AA guns, but even after I switched many of them to pierside the repair times didn't change even one day!

That's because upgrades have a minimum delay, no matter which priority or repair mode, they will be unavailable for that period of time.

It seems rather unrealistic to expect a ship to be sidelined for 2 weeks while 4 20mm guns are being added though.

Depends if its just the guns being bolted to the decks and ammo space created/reserved for the new calibre rounds.
Maybe Communications to/from bridge are needed ?
Linked to existing Radar (in its infancy and most likely v v hard to do at this date) ?
Added crew quarters for the gunners ?
And most likely any number of small details need doing , re plumbing the head for example [;)]
I just accept that the delay times have been worked out properly and accept the delay. you know its coming and you know how long it will be too (unlike WitP) and thats a big improvement imo.

Having been through ShipAlts and OrdAlts in RL, I don't have any problem with the delays in the game. Some seem optimistic in fact. Warships are very complex beasts. Jigsaw puzzles even.

I didn't relize I had so many ships idle. It means I am missing something. I have taken Rabaul so I can slow down in the SW pacific. Guess it is time to build up supply and fuel for the New Guinea offensive and eventually the reconquest of the Southern Resource Zone. Next big offensives will be in the Central Pacific and that will be much easier to supply for. Unless, of curse, I can't resist the temptation to go for Truk. I figure that is 5 crack Divisions, plus support and plenty of supply and ships.
